Data-gereedheid: de voorwaarde voor AI die de meeste organisaties overslaan Data Readiness: The Prerequisite for AI That Most Organisations Skip

The AI project has a steering group, a vendor, a kick-off date, and a name. What it does not have is anyone who can say, with confidence, where the customer data actually lives, how complete it is, or who is allowed to touch it. This is the normal starting condition. It is also the reason the project will spend its first six months doing archaeology instead of AI, if it survives that long at all.

The failure statistic everyone quotes and nobody acts on

Gartner reported in 2023 that 60 percent of AI projects failing in their first year do so because of poor data quality or insufficient governance. Not the model. Not the vendor. Not the budget. The data.

This number gets quoted in every AI strategy deck, and then the same deck proposes a pilot that assumes the data is fine. The contradiction goes unnoticed because checking data readiness is unglamorous work that delays the exciting part. So organisations skip it, start the exciting part, and rediscover the statistic from the inside.

The fix is not a two-year data programme. It is an honest hour with five questions, asked before the kick-off instead of after the first failed sprint.

There is also a quieter version of the failure, the one that never makes the statistics. The project does not die. It limps. The model runs on the seventy percent of records that were usable, quietly excluding the rest, and everyone wonders why the results feel thinner than the pilot promised. Nobody wrote a post-mortem, because nothing officially failed. The gap between promised and delivered just became the new normal.

The five-question readiness check

De gereedheidscheck in vijf vragen

QuestionWhat a good answer sounds likeRed flag
1. Where does the data live?Named systems, named tables, one person who knows the landscape."Partly in the ERP, partly in spreadsheets, and Ellen keeps some of it in her mailbox."
2. How complete and accurate is it?A measured answer: field completion rates, known error patterns, a recent sample check."Should be fine." Nobody has looked in years.
3. Who owns it?A named owner with authority to grant access and approve use.Ownership split across three departments, none of which answers email.
4. May we use it for this purpose?A purpose check against the AVG done before the pilot, documented."We collected it, so we can use it." That is not how purpose limitation works.
5. Can the system reach it?An export, API, or connection that works today, tested. An integration project hiding inside the AI project, discovered in month three.
VraagHoe een goed antwoord klinktRode vlag
3. Wie is eigenaar?

Notice what is not on the list: perfection. The data does not need to be flawless. It needs to be known. A project that starts with accurate knowledge of imperfect data will outperform a project that starts with confident ignorance of the same data, every single time.

Scope the cleanup to the use case

Beperk de opschoning tot de toepassing

The opposite failure exists too. Some organisations conclude from the 60 percent statistic that they must clean everything before touching AI, and launch an organisation-wide data quality programme with an eighteen-month horizon. Those programmes rarely finish. They cannot, because data quality is not a destination. It decays the moment you stop maintaining it.

Scope it down. One use case. The data that use case touches. Nothing else. If the pilot is invoice processing, the state of your marketing contact database is irrelevant this quarter. Clean the invoice fields, ship the pilot, and let the result fund the next round of cleanup. Deloitte's finding that AI's total cost of ownership runs 2 to 4 times the initial budget already prices in this work. Spend it where the use case is, not everywhere at once.

Perk het in. Eén toepassing. De data die die toepassing raakt. Niets anders.

Data readiness is a habit, not a phase. The organisations that get this right ask the five questions before every project, forever. It takes an hour. It saves a quarter.
