What Kind of Organisation Does This Tool Make You
Ask most ethics frameworks about an AI decision and they interrogate the decision. Was the outcome good? Were the rules followed? Virtue ethics asks something stranger and, for a long-lived organisation, more useful: what does repeatedly making decisions this way turn us into? A tool is never inert. Used daily, it shapes the habits, and eventually the character, of the people and the institution using it.
The question the others skip
De vraag die de anderen overslaan
Virtue ethics, traced to Aristotle, starts from character rather than acts. A good life is not a series of correctly scored decisions; it is the expression of settled dispositions, courage, honesty, practical wisdom, built through repeated practice. Shift this onto an organisation and the question changes shape. It stops being is this AI decision right and becomes what are we becoming by making decisions this way, thousands of times, for years.
This sounds soft. It is the opposite. Habits are the hardest thing in any organisation to reverse, and AI installs habits faster than almost anything, because it operates every day, inside the work, invisibly.
Consider two teams given the same AI drafting tool. One team uses it to get past the blank page, then argues with the draft, corrects it, and grows sharper. The other pastes the output and moves on. Same tool. After two years, one team has deepened its craft and the other has quietly forgotten how to do the work without the machine. No single decision was wrong. The character diverged anyway.

MIT's Work of the Future found employees at their third level of AI proficiency outperform level one and two users by 35 to 40 percent using the same tools. That gap is a virtue-ethics finding in disguise: the difference is not the tool, it is the practised judgement of the person wielding it.
The practical move is to ask, before adopting any AI, a question that fits on a sticky note: does this build our people or hollow them out? An AI that handles the drudgery and frees an expert to do harder, more human work builds virtue. An AI that removes the practice through which expertise is maintained erodes it, even while the quarterly numbers improve. The erosion is invisible until the day you need judgement the organisation no longer has.
Virtue ethics will not tell you whether a specific output is correct. It tells you something the other frameworks cannot: whether you are building an organisation that will still be capable of good judgement in ten years, or one that has outsourced its judgement so thoroughly that it can no longer recognise a bad decision when the machine makes one. That is a question worth asking before adoption, not after.
Ask it once a year, per tool, honestly, and the answer will surprise you more often than the quarterly numbers ever do.
