The First-Mover AI Strategy: When Being Early Pays, and When It Burns

First-mover advantage is the most quoted idea in strategy and the least examined. Everyone wants to be first. Almost nobody asks first at what, and for how long the lead survives contact with competitors who watched you pay for the lesson. Being early to AI can build a moat no one crosses for years, or it can make you the company that spent two budgets discovering what the technology could not yet do, so a fast follower could do it cheaply the following spring. The difference is not courage. It is what you are first at.

When first is a moat

Wanneer de eerste een gracht is

Being first only matters if the lead compounds. That is the entire test, and it is worth saying before any of the excitement. A first move builds a real advantage when getting there early makes it harder, not easier, for the next company to follow. Three things compound like that: data that accumulates and improves the model, capability that deepens in your people, and switching costs that lock customers to what they already use.

Where one of those is present, early movement is a moat that widens on its own. The model that started learning from real use a year before a rival's is a year better, and the gap grows while the rival stands still. This is the good case, and it is real.

The pioneers everyone remembers are the ones where the lead compounded. The pioneers nobody remembers vastly outnumber them, and they moved just as boldly. Survivorship bias is what makes first-mover advantage sound like a law instead of a bet. It is a bet, and the odds depend entirely on whether your particular early move builds something that gets harder to copy over time.

When first is a receipt for everyone else's education

Now the other case, the one the strategy talks skip. Where the advantage does not compound, moving first is a way of paying tuition for the entire market. You buy the immature tool, absorb the integration pain, discover the three things it cannot do, and build the workarounds. Then the vendor fixes all of it, the price drops by half, and your competitor adopts the mature version in a quarter, with your lessons baked in for free.

Gartner reported in 2023 that 60 percent of AI projects failing in their first year fail on data quality and governance, not the technology itself. Moving first does not exempt you from that failure rate. It usually raises it, because the earliest tools sit on the least mature foundations.

So the honest question before any first move is narrow and unromantic. Will being early here still matter in two years, because it built something a follower cannot buy? If yes, move, and move hard. If the honest answer is that a follower could match you in a quarter once the tool matures, then first is not a strategy. It is a donation. There is no shame in being a deliberate fast follower, and the next article in this series makes the case for it.
