De metrics die u werkelijk vertellen of AI werkt The Metrics That Actually Tell You Whether AI Is Working
Most organisations measure AI with the first numbers they can get: tool adoption rate, user satisfaction scores, number of prompts submitted. These are activity metrics. They tell you whether people are touching the tool. They do not tell you whether the tool is making the organisation better. There is a difference, and conflating them has led a lot of organisations to declare AI success while the actual outcomes, productivity, quality, capacity, have not moved at all.
The three levels of AI measurement
De drie niveaus van AI-meting
| Level | Metrics | What It Tells You | Limitation |
|---|---|---|---|
| Level 1: Activity | Tool logins, prompts submitted, sessions per week | Whether the tool is being used | Nothing about outcomes. High activity can coexist with zero benefit. |
| Level 2: Behaviour | % of team using AI daily after 30 and 60 days, tasks where AI is now part of the workflow | Whether usage has become habitual | Not yet linked to organisational outcomes. Good habits can still produce mediocre results. |
| Level 3: Outcome | Time per task before and after, error rate, throughput, capacity freed for higher-value work | Whether the organisation is actually better | Harder to measure. Worth it. |
| Niveau | Metrics | Wat het u vertelt | Beperking |
|---|---|---|---|
| Niveau 1: Activiteit | Tool-logins, ingediende prompts, sessies per week | Of de tool wordt gebruikt | Niets over resultaten. Hoge activiteit kan samengaan met nul voordeel. |
LinkedIn Workplace Learning (2024): Only 8% of L&D professionals measure at Kirkpatrick Level 3 (behaviour change) after training. 85% measure only at Level 1 (satisfaction). Organisations that measure at Level 3 end up redesigning their programmes when they see the gap, because the correlation between satisfaction and behaviour change is weaker than most people assume.
The baseline mistake
De baselinefout
The single most common measurement error is not choosing the wrong metric. It is failing to measure the baseline before starting. If you do not know how long invoice processing takes today, you cannot prove it takes less time after AI. This sounds obvious. In practice, fewer than a third of AI implementations measure the baseline before go-live. The result: even when AI produces real improvements, the organisation cannot demonstrate them, and the next investment case is harder to make.
Measure the baseline. It takes one week. It makes every subsequent conversation about AI results faster, cleaner, and more credible. Do it before anything else.
